Stripe failed payments: the recovery playbook for small SaaS
Subscription businesses typically lose 5–10% of revenue to failed payments. Almost none of it is a customer deciding to leave it's expired cards, reissued numbers, and bank declines. The customer never chose to cancel; their card did. This playbook covers what actually recovers that money on Stripe.
Step 1: know your leak
Before buying or building anything, measure. Pull 90 days of invoices and split them three ways: paid on first attempt, recovered by Stripe's automatic retries, and everything else the invoices that stayed failed until they became churn. That third bucket is your recoverable leak, in real dollars.
Step 2: let Stripe's retries do their part
Stripe Smart Retries re-attempt charges at machine-learned times and recover a meaningful share of failures especially soft declines like temporary insufficient funds. Turn them on. But a retry only re-runs the same card; it can't fix an expired card, a reissued number, or a bank that keeps saying no.
Step 3: email the human
The failures retries can't fix need a human-sounding nudge with a link to Stripe's hosted invoice page, where the customer can update their card. The mechanics that matter: send the first email within an hour of the failure, space 3–4 emails over about 14 days, stop instantly when the invoice is paid, and write like a founder, not a billing system.
Step 4: warn before cards expire
The cheapest recovery is the failure that never happens. Cards carry expiry dates you know months ahead. One friendly warning email before expiry, with an update link, prevents the failure entirely. Stripe doesn't send these for you.
Step 5: count honestly
Whatever tool you use, insist on honest attribution: a recovery only counts if the customer actually received a recovery email before paying. Payments that Stripe's own retries would have caught anyway shouldn't be billed as the tool's work. If the dashboard number can't explain itself, it's marketing, not measurement.
